Budget Allocation
Allocate a fixed budget across items
What is it?
A prioritization method where stakeholders are given a fixed 'budget' (e.g., $100 or 100 points) to distribute across various features or initiatives.
Why use it?
It forces stakeholders to make hard trade-offs. Instead of saying 'everything is high priority', they must allocate scarce resources, revealing their true preferences.
How it works
List all potential features. Give each participant a set budget. Participants distribute their budget across the features they want most. Sum the budgets to find the highest priority items.
When to use it?
When prioritizing a product roadmap, deciding between large initiatives, or allocating quarterly budgets.
Who should attend?
Product Managers, Key Stakeholders, and Sponsors.
Facilitator tips

Brief the team on what each item means before voting — vague items get arbitrary allocations that reflect confusion, not preference.

If a single item absorbs more than 40% of the total budget, flag it for discussion. It may need to be scoped or split before it dominates the roadmap.

Run the session anonymously to prevent social influence. Stakeholders allocate very differently when they can't see what others are doing.

Compare individual distributions after reveal — a participant who allocates nothing to an item the rest love often has critical context about feasibility or risk.
